The interview was never the problem

Most hiring failures are blamed on the interview. Almost none are caused by it. The break happens earlier - at intake, where nobody wrote down what winning means.

When a hire fails, the post-mortem always goes to the same place: the interview missed something. So the company adds another round, another panel, another assessment. The process gets longer and the outcomes do not improve, because the interview was never the problem.

An interview can only test a definition. If the definition of winning for the role was never written down - the outcomes the hire must deliver, the standards they must hold, the behavior the team must be able to live with - then every interviewer invents their own. Five rounds, five private definitions, five opinions dressed as evidence.

This is what we mean by carry-through. The definition set at intake has to survive, intact, through sourcing, screening, interviews, feedback and the final decision. Every hand-off is a chance for it to drift. In most hiring systems it does not survive the first one.

The fix is not a better interview question. It is a written definition of winning, locked before anyone is screened, and a discipline that holds every step of the process accountable to it. Interviews get sharper automatically when everyone is finally testing the same job.

That is a system property, not a talent property. Which is why buying more candidates never fixes it - and why installing selection discipline does.
